    Key Account Growth System

In 2015, a new deal worth $48M hit my desk. This was a client I had been tracking for years but kept missing the mark. We made it to the final round on three separate occasions and didn't win, each time losing to the same competitor for 12 years. That must be a record somewhere.

Excited, but still wary and scarred from a decade of failures with this client, I called my Sales Leader to discuss our response strategy.

She said, “Before you do anything with the RFP response, I need you to complete MEDDPICC in the CRM.”

Now, for most B2B sellers, you know this acronym well. It's a proven process for increasing win rates by improving the quality of how we qualify and solution the deals worth pursuing. For those who don't, it stands for M = Metrics, E = Economic Buyer, D = Decision Criteria, D = Decision Process, P = Paper Process, I = Identify Pain, C = Champion, and C = Competition. Just knowing the answers for each of these parts does not increase win rates. Knowing how to leverage this information in competition to position your team to win the deal is what good coaches and players strive for in key account sales every day.

Over the next several weeks, I worked through every element of MEDDPICC, calling contacts across the account, validating what we knew, and documenting what we didn't. When I finished, we had answers for every element except one: the second D, Decision Criteria. Specifically, the unspoken selection criteria. That's a big gap, and if I couldn't answer it, I was putting our company at risk of losing for a fourth consecutive RFP.

I called the executive sponsor to validate what we knew about the decision criteria and then simply asked her, “Is there any part of the decision criteria we haven't understood?”

She said, “No, it's all listed in the RFP.”

Then I asked, “After the RFP process ends, what happens next?”

She said, “Then the Economic Buyer will give his final recommendation to our Board of Directors, and they will evaluate his recommendation against their own external review to ensure the vendor is in good standing with their companies.”

What? That was not in the RFP.

I naturally followed up with, “Okay, what are their decision criteria?”

She said, “They want to make sure the recommended vendor has a good reputation with the companies our board represents.”

Glad I asked. The MEDDPICC process surfaced a gap I would have missed otherwise.

I set out to research every member of the board to find out up front if we had any existing relationships, any experience or active partnerships. In the end, I concluded that we were in good standing with the Board and ensured our response highlighted some of the companies we supported to give the Economic Buyer real data he could use should we make his short list of recommended vendors.

We ended up winning. It was a huge win for me, my leader, and the company. The details in our sales process were the reason we made it work this time. Having the complete picture of what gaps we needed to fill in MEDDPICC helped us craft the right response the customer was looking for.

    The Outcome

A $48M contract over 5 years, won after 12 years of losing to the same competitor. The deal turned on a single follow-up question that revealed a Board-level evaluation step invisible to every other bidder.

    The Key Lesson

My Sales Leader didn't coach me on MEDDPICC theory. She coached me on a specific play at a specific moment: complete the qualification before you touch the customer. That discipline created the gap analysis that led to the question that won the deal.

This is what the research says actually works. MySalesCoach research across 3,700+ sales professionals found that teams coached weekly achieve 76% quota attainment versus 47% for those coached quarterly or less. 99% of reps say coaching is critical. Fewer than 1 in 3 receive it weekly. 39% say the coaching they receive is too generic. 29% say it lacks practical, actionable advice.

My coaching wasn't generic. It was one directive tied to one deal: finish the MEDDPICC before you engage the customer. That's what specific coaching looks like on a live opportunity.

    Why Automation Can't Replace This

Today, many sales leaders are relying on AI automation to help their reps populate CRM fields. Tools like Coffee, Gong, Weflow, and Spotlight.ai analyze email threads, call transcripts, and meeting notes to automatically flag when prospects mention Decision Criteria, Competition, or Pain points.

Building a solution for a complex, key account deal means synthesizing information across dozens of interactions, interpreting what was implied vs. stated, understanding organizational politics, and constructing a business solution that solves the customer's unique problems. The question that won this deal came from a gap analysis built over several weeks of human conversations across multiple stakeholders. No automation tool surfaces the unspoken decision criteria that live outside the RFP. The vendors themselves document this limitation.

    The System Behind the Story

Predictability is one of the seven Partnership Domains that make up the Vitality Index, the Key Account Growth System. Sales Process is one of the growth drivers inside this domain that impacts your team's ability to predict future growth.
